The Problem With Every Other Framework
Every other decision framework gives you advice. None of them give you structure.
DACI
"Assign roles: Driver, Approver, Contributors, Informed."
Good advice. But what happens when the Approver is wrong? Nothing. There's no mechanism. The decision happens, dissent disappears, and six months later you're repeating the same argument.
The Advice Process
"Seek advice from experts, then decide."
Good advice. But who records what was said? Who tracks whether the advice was followed? Who prevents the same decision from being reopened endlessly? No one. It's fast but fragile.
DEEPRED
"14-minute timer: Frame, Facts, Options, Decide."
Good advice. But what happens after the 14 minutes? The decision might be made, but is it locked? Is dissent preserved? Can someone reopen it next week? The clock doesn't answer these.
All of these are processes. None of them are architecture.
What Architecture Means
Architecture means structural guarantees. Not advice. Not recommendations. Guarantees.
Triangle guarantees seven things no other framework guarantees:
- The Decision will be Clear — Frame forces a single proposition before anyone speaks. No more "let's discuss" with no question defined.
- The Decision will be Made — 2/3 majority carries. No more consensus-by-exhaustion. No more unanimous votes where everyone silently disagrees.
- The Decision will be Recorded — Verbatim dissent, reasoning, votes. No more "I objected but it didn't matter." The record is permanent.
- The Decision will be Final — Lock & Forward. Once complete, it's locked. No circular re-litigation. The team moves on.
- Dependencies will be Visible — The Decision Map shows what depends on what. No more "we didn't know Team A was waiting on us."
- Blockers will Auto-Escalate — Decision Requests with timeout. Team A doesn't respond? The timer locks it. No more email chains.
- Reopening Requires Witnesses — Two non-originating triangles must agree. Not one person having a bad day. Independent witnesses.
DACI gives you none of these guarantees. Advice Process gives you none of them. DEEPRED gives you none of them. They offer good advice. Triangle offers structural enforcement.
What Triangle Contains
Everything useful in the alternatives is already inside Triangle — formalized and enforced.
| What others do | Where it lives in Triangle |
|---|---|
| DACI's "Driver" role | The Facilitator — chosen from within the triangle, runs the four-step process |
| DACI's "Approver" | The Vote — 2/3 majority carries the decision |
| Advice Process's "seek advice" | The Frame step — extract information and disagreement from everyone |
| Advice Process's "decide" | The Vote step — facilitator aims for consensus, 2/3 carries |
| DEEPRED's "Frame phase" | The Frame step — clarify the question before anyone speaks |
| DEEPRED's clock | The Facilitator — ensures the process moves, doesn't drift |
Triangle doesn't compete with these frameworks. It subsumes them. Their useful mechanisms are already built in — plus the guarantees they lack.
The One Thing No One Else Does
The Lock.
Every other framework assumes decisions stay decided. They don't. Without a lock, decisions get reopened endlessly. Not because people are difficult — because there's no structural barrier to reopening.
Triangle's lock is the difference between a decision made and a decision that stays made.
- DACI decisions can be revisited by the Approver unilaterally. No transparency.
- Advice Process decisions have no record. Anyone can claim "we decided differently."
- DEEPRED decisions have no dependency map. Next week, new information emerges, and the clock starts again with no reference to what came before.
Triangle locks it. Two independent witnesses must agree to reopen. Or an authorized individual overrides — publicly, logged, with weight.
This is what makes Triangle architecture, not process.
The Fractal Property
At 25 employees, you need something that works at three levels:
- Individual decisions (3 people)
- Team decisions (3 teams)
- Organization decisions (3 divisions)
DACI doesn't scale down — it's designed for cross-functional corporate decisions.
Advice Process doesn't scale up — it's designed for individual autonomy.
DEEPRED doesn't scale at all — it's a meeting timer, not a decision system.
Triangle's fractal property means: a team of five uses the same rules as a corporation of five thousand. The architecture doesn't change. The scale changes.
Same three roles. Same four steps. Same lock. Same challenge rule. Same map.
The Verdict
If you want advice, there are many frameworks. DACI, Advice Process, DEEPRED — all good advice.
If you want a guarantee, there's only one.
Triangle is the only decision architecture with structural guarantees: clarity, finality, visibility, accountability, and memory. Not advice. Architecture.
